## How LazyDays Grew Pre-Sale Tickets by 379% by Changing When They Sold, Not What They Sold.

##### LazyDays grew pre-sale tickets by 379% year on year, total launch sales by 348%, and post-launch sales by 468%, without changing the festival, the lineup, or the marketing budget in any material way. An 11.02 paid media ROAS and a 608% increase in paid clicks confirmed the campaign had found the right window in the buying cycle. What changed was when they sold. The independent festival had a problem familiar to operators of its size: the audience was enthusiastic but last-minute, buying tickets close to the event under cashflow pressure and planning uncertainty. We identified the window earlier in the buying cycle where that same audience was reachable, and restructured the campaign around it.

The Challenge

##### LazyDays is an independent festival with a genuine and loyal community. Independence at this scale carries specific commercial pressures that larger festivals do not face in the same way. Last-minute ticket buying creates cashflow uncertainty at exactly the point when an operator needs to be committing to suppliers, infrastructure, and talent.

##### The brief was to convert existing audiences earlier. The people who eventually bought were already interested. The question was how to reach them earlier in their decision cycle, before the last-minute rush compressed into the weeks before the event.

The Approach

##### Our analysis mapped the digital behaviour of previous LazyDays attendees in the months before the event: when they began engaging with the festival's content, when they started researching the lineup, when their search and social activity suggested they were in an active consideration phase. The data identified a window, typically eight to ten weeks before the event, when audience intent was high but purchase behaviour had not yet been triggered.

##### The campaign was restructured around this window. A tiered early-bird pricing strategy, promoted to the identified audience at the right moment, gave people who were already considering attendance a concrete reason to decide now rather than later. The creative was simple and direct: you already know you want to come; here is why now is better than later.

##### The 379% pre-sale uplift is the headline, but the full picture is more significant. Every stage of the buying journey improved: pre-sale tickets up 379%, total launch sales up 348%, post-launch sales up 468%. A campaign that shifts behaviour and creates demand at every single conversion point.

##### The 11.02 ROAS confirms what the ticket data already shows: the right audience reached at the right moment converts efficiently. A 608% increase in paid clicks during the launch window reflects the same dynamic. For LazyDays, the lasting change was structural. The campaign shifted the audience's default behaviour. Returning attendees now expect to buy early instead of at the last minute.

Going into 2026, we knew the festival was loved, but we were relying too heavily on last minute buyers and big moments to carry sales. That put a lot of pressure on cashflow and confidence early in the campaign. Mustard helped us rebuild the launch around presale and urgency, and the difference was immediate. We saw more people buying earlier than ever before, and it completely changed the shape of the campaign.

What This Means for Festival Brands

##### Last-minute buying is a campaign timing problem. The LazyDays audience was loyal: they were buying tickets, attending, coming back. What they were not doing was buying early, because no campaign had given them a reason to. The default in the absence of a specific incentive is to wait.

##### For independent festivals operating on tighter cashflow margins, the timing of revenue is a business-critical issue. Revenue that arrives in the last four weeks before an event cannot be used for planning decisions that need to be made eight or twelve weeks out.

##### Shifting this behaviour does not require a fundamentally different audience or campaign. It requires identifying the right window, building the right early-access proposition, and reaching the existing audience at a moment when they are already considering but not yet committed.

Frequently Asked Questions

Q: How do you reduce last-minute festival ticket buying?

##### Give people a specific reason to buy earlier. LazyDays grew ticket sales 348% by identifying the eight-to-ten week pre-event window when its audience was in active consideration, and building a tiered early-bird campaign that reached them there. The same audience bought. They just bought earlier.

Q: What is the best strategy for an independent festival with cashflow pressure?

##### Front-load your revenue by front-loading your campaign. The LazyDays approach converted existing audience interest into earlier purchases by reaching them earlier in their decision cycle and giving them a concrete incentive to commit. Pre-sale tickets grew 379%, total launch sales 348%, and an 11.02 ROAS confirmed the efficiency of reaching that audience at the right moment in the buying cycle.

Q: How do you launch a festival ticket campaign?

##### Start earlier than you think you need to, and target intent rather than demographics. LazyDays' campaign targeted audience members already showing digital engagement with the event in the window before their purchase intent typically converted. Reaching those people first is more efficient than broad audience acquisition.

Q: Why do festival audiences buy tickets at the last minute?

##### Because no campaign has given them a reason not to. Last-minute buying is the default in the absence of a specific early-purchase incentive. LazyDays' 348% growth came from building that incentive: a tiered early-bird structure that made buying now clearly better than buying later, delivered at the moment when the audience was already considering.
