##### Truck Festival grew overall ticket sales 134.97% in 2025 by redesigning the campaign around audience segmentation and funnel architecture, with urgency built into the structure from the opening week rather than applied late. Despite a strong 2024 edition, the commercial goal was genuine growth: more tickets, sold to more people, across every stage of the funnel. Three strategic shifts drove the result. A rebuilt sign-up architecture extended the demand curve and improved pre-sale conversion by 29.12%. Audience-specific paid media funnels reached beyond the existing fanbase and delivered a 36.98% uplift in general sale. And structural urgency design gave the campaign momentum it could hold across a planning period where timelines continued to shift.

the challenge

##### Truck Festival has been part of the British summer music calendar since 1998, when it began as a birthday party in Oxfordshire and grew into something the founders couldn't stop. Now a four-day event, it has built a loyal audience around a distinctive identity: irreverent, community-driven, and genuinely independent. Coming into 2025, the festival's reputation was intact and its returning audience engaged. The commercial challenge was a different kind of problem.

##### Following a successful 2024 event, the brief was growth, and specifically the kind of growth that is harder to achieve than it sounds. Pulling ticket sales forward, through earlier urgency and pre-sale activation, is a tactic that flatters short-term data but creates a ceiling. Habitual buyers who would have purchased in March buy in January instead. The headline figure improves; the total audience does not grow. Truck wanted genuine expansion: reaching audiences who had not previously committed to the event and converting them at every stage of the funnel, not just concentrating existing intent earlier in the cycle.

##### The structural difficulty sat on top of this commercial ambition. Campaign timelines were moving throughout the planning period, with multiple scenarios needing to be held simultaneously. A campaign designed around fixed urgency milestones would have stalled when conditions changed. The architecture needed to sustain momentum regardless of what shifted externally.

The Approach

##### We started with a full audit of how different audience segments had moved through the sign-up and purchase funnel in previous campaigns. The pattern was clear: sign-up volumes were reasonable, but conversion from sign-up to pre-sale purchase was losing momentum in the gap between registration and ticket sale. Fans were registering interest and not acting when the pre-sale opened. The first strategic decision was to rebuild that sign-up architecture: the timing, the follow-up sequence, and the incentive structure were redesigned to maintain engagement from registration through to first purchase.

##### The second decision was to treat paid media audiences as distinct funnels rather than a single broad pool. Someone who had never attended Truck needed to understand what the festival stands for before being asked to commit. Someone who had attended previously needed a different kind of reassurance and a different reason to act early. Building separate campaign structures for each audience type improved both efficiency and reach. The campaign stopped trying to convert everyone with the same message.

##### Urgency was the third pillar, and the one that required the most structural thinking. We designed urgency signals that did not depend on stock levels or specific date milestones. Each campaign phase had its own commercial rationale for acting, independent of external conditions. When timelines shifted, the urgency logic held, because it was embedded in the campaign architecture from the start rather than bolted on when tickets needed pushing.

##### The 134.97% total uplift confirms the specific commercial outcome Truck wanted: more tickets, not the same tickets sold earlier. The matching uplifts across sign-up and pre-sale (both 29.12%) show the rebuilt architecture was working: every additional person who registered was converting to purchase at the same rate as before. The funnel was not just growing at the top; the conversion logic through it had been fixed.

##### The general sale uplift (36.98%) being higher than the pre-sale uplift (29.12%) is the most commercially significant signal in the results. General sale buyers are typically less habitual than pre-sale buyers; converting them at scale requires reaching audiences who were not already decided. The data shows the audience-specific funnels extended the campaign's reach beyond Truck's existing base, finding and converting audiences who were not yet in the market when the campaign launched. That is the difference between borrowed demand and grown demand.

In a moment of transition and growth for the festival, working with Mustard provided myself and the team invaluable insights into best practice as well as assistance in solidifying our ideas around the marketing roll out for 2025. They shared industry wide expertise and bespoke learnings that aligned to our brand objectives to our strategy session, which allowed us to make informed decisions moving forward. The results we have seen this year have been exceptional and we are looking to build on this for the coming years.

What This Means for Festival Brands

##### The instinct in festival marketing is to treat ticket sales growth and ticket sales timing as the same problem. They are not. A campaign that concentrates spend around urgency windows can generate strong early data while the total addressable audience stays flat or shrinks. The distinction between borrowed demand and grown demand only becomes visible when you look at full-campaign totals against the previous year, and by then it is too late to change the approach.

##### For any festival running a returning event, the clearest diagnostic is the relationship between pre-sale uplift and general sale uplift. If pre-sale grows strongly and general sale stalls, the campaign is accelerating habitual buyers rather than reaching new ones. The correct response is not more urgency in the pre-sale window. It is a rebuilt middle funnel that keeps non-habitual audiences engaged long enough to convert.

##### The question worth asking before the next campaign launches: are sign-up numbers growing because more people are interested in your event, or because you are capturing the same people earlier? The answer changes everything about where to build first.

Frequently Asked Questions

Q: How can a UK festival grow ticket sales beyond its existing fanbase?

##### Truck Festival grew overall ticket sales 134.97% in 2025 by building separate campaign funnels for audiences at different stages of consideration, rather than targeting all audiences with the same message. People with no previous relationship with the festival needed a different approach to returning attendees. Separate campaign structures for each audience type improved efficiency and extended reach simultaneously, with the 36.98% general sale uplift confirming the campaign had reached beyond the habitual buyer pool and converted new audiences at scale.

Q: How do you maintain campaign momentum when timelines are uncertain?

##### Timing uncertainty is a structural challenge in festival marketing. For Truck Festival 2025, the solution was to design urgency signals that did not depend on stock levels or specific date milestones. Each campaign phase had its own commercial rationale for acting, built into the architecture from the start. When timelines shifted, the urgency logic remained intact. The 134.97% overall ticket sales uplift was achieved despite a planning period where multiple timeline scenarios had to be held simultaneously.

Q: What is the Sell-Out methodology and how does it apply to festival ticket sales?

##### Sell-Out is Mustard's framework for driving ticket sales across the full funnel, from first awareness through to purchase, using audience intelligence, funnel architecture, and structural urgency design. For Truck Festival 2025, the approach meant rebuilding the conversion path from sign-up to pre-sale, which had been losing momentum in the gap between registration and first purchase. Once that gap was closed through a rebuilt sign-up architecture, the sign-up uplift (29.12%) translated directly into a matching pre-sale uplift, confirming the funnel logic was working.

Q: How do you know whether a festival campaign is generating new demand or just accelerating existing intent?

##### The clearest signal is the relationship between pre-sale uplift and general sale uplift. Pre-sale buyers are typically habitual: they have committed before the full lineup is announced. General sale buyers are less decided. For Truck Festival 2025, the general sale uplift (36.98%) was higher than the pre-sale uplift (29.12%). That gap confirms the campaign was reaching beyond the existing audience rather than concentrating habitual buyers earlier in the cycle. It is the difference between a campaign that improves short-term data and one that genuinely grows the event.
